A second assistant is not a team

Most brokerages arrive here the same way. One agent hires a real estate virtual assistant, it works, word gets around, and eight months later there are four assistants in four countries on four different arrangements. One is on a marketplace hourly contract. One is a friend of an agent. Two are shared between people who each believe they have priority. Nobody has written down who does what. When the busy month arrives, every one of them is a single point of failure.

A support team is a different purchase. It has named roles instead of a shared to-do list, a person who owns the queue when someone is out, and one set of hours that everybody keeps. It sits under your operations lead or your team lead, not under whichever agent shouts loudest. And it scales in a straight line, because adding the fifth seat looks exactly like adding the second.

The word people use for this is offshoring, which sounds like handing your business to a call centre. It is closer to opening a second office in a city where an experienced coordinator earns a different market rate, except that we handle the entity, the payroll, the compliance filings and the recruiting. Which role should you hire first?

This is the question almost nobody answers properly, and getting it wrong is expensive in a way that is hard to see. Hire an inside sales agent when your listing paperwork is the bottleneck and you have bought a caller who spends half their week uploading photos. Hire a general assistant when your problem is contract deadlines and you have bought somebody who will miss one.

The right first hire is the one that unblocks the largest number of agent hours. Here is how that usually falls out by team size.

One caveat worth stating plainly. If your listing volume is seasonal and your closings are not, hire the transaction coordinator first regardless of size. Listing work compresses. Deadlines do not.

The five seats, and what each one is accountable for

Every seat below is a real job description with an owner and a measure, not a bundle of tasks. That matters more than it sounds. A pod fails when two people both half-own the same queue.

Listing Coordinator

Takes a signed listing agreement and turns it into a live, correct, marketed property. Data entry into the MLS input form, photo ordering and upload, room measurements checked against county records, disclosure packets assembled, syndication verified on the portals, sign and lockbox ordered, listing changes and price reductions pushed the same day.

Measure: hours from signed agreement to active status, and the error rate on the first MLS compliance check.

Transaction Coordinator

Owns the file from executed contract to funded. Builds the timeline, chases signatures, tracks earnest money receipt, watches the inspection, appraisal and financing contingency dates, coordinates with title and escrow, assembles the closing packet and files the archive your broker will need at audit.

Measure: contingency dates hit, and the number of files where the agent had to intervene.

Inside Sales Agent (ISA)

Works new and aged leads. First contact fast, qualification against your script, appointment set directly into an agent calendar, then the follow-up cadence that most agents abandon after two attempts. Logs every touch. Hands over a briefed appointment, not a phone number.

Measure: speed to first contact, contact rate, and appointments that actually get held.

Marketing and Social VA

Runs the calendar so it stops running you. Listing graphics in Canva to your brand kit, just-listed and just-sold posts, single property landing pages, email blasts to the database, video edits for reels, review requests after closing, and the monthly market update your agents keep promising their sphere.

Measure: posts shipped on schedule, and database email open rate over time.

Support Team Lead

The person you actually talk to. Allocates work across the pod, holds the SOP library, runs quality checks on TC files before they go out, covers a desk when somebody is on leave, and gives you one weekly number instead of four people to chase.

Measure: your time spent managing the pod, which should fall every month.

What an unlicensed assistant may and may not do

This is the question a careful broker asks before anything else, and vague reassurance is worse than no answer. Your offshore coordinator is not a licensed US real estate agent. Every state draws a line between administrative work that anyone may do and activity that requires a licence, and your broker carries the risk if somebody steps over it.

State real estate commissions publish their own lists and the wording differs. What follows is the pattern those lists share. Treat it as the starting point for a conversation with your broker and your state commission, not as legal advice, and write the version you agree on into the SOP your team actually works from.

  • Entering listing data and changes into the MLS as directed by a licensee
  • Preparing and assembling documents, packets and closing files
  • Tracking contract dates and chasing outstanding signatures and paperwork
  • Scheduling showings, inspections, appraisals and closings
  • Producing marketing material for a licensee to review and approve before it runs
  • Passing on factual information already published in the listing
  • Answering and routing calls, and taking messages for an agent to return
  • Ordering signs, lockboxes, photography and repairs on instruction
  • Updating the CRM, logging activity and running database mailings

Commonly prohibited

  • Negotiating anything: price, terms, repairs, concessions
  • Advising on value, or offering an opinion of what a property is worth
  • Explaining or interpreting a contract, disclosure or listing agreement
  • Answering substantive questions about a property, title or financing
  • Showing property or hosting an open house unaccompanied
  • Presenting themselves as an agent, or letting a consumer assume they are one
  • Collecting a commission or any fee tied to a transaction outcome

The genuinely grey area: prospecting calls

Inside sales work is where states diverge most. Several treat soliciting a listing or a buyer as licensed activity, which would rule out unlicensed cold calling entirely. Others allow an unlicensed assistant to make first contact, confirm interest and book an appointment, as long as they do not discuss terms, value or the merits of a property, and they identify themselves accurately. The safe design, and the one we build by default, keeps your ISA on inbound and existing-database work: responding to enquiries where the consumer raised their hand first, qualifying against a script your broker approved, and setting the appointment for a licensed agent to run.

If you want outbound prospecting, confirm the position with your state commission in writing before anyone dials, and separately confirm your do-not-call and call-recording setup. Those are your account settings and your compliance obligation, and we will not configure them for you.

The MLS access question, answered properly

Every real estate staffing page says its assistants "manage your MLS listings" and none of them explain how access actually works. Here is the part that matters.

MLS credentials are issued to a named person, and sharing them is a rules violation your MLS can fine you for. Handing your own login to an assistant is the common shortcut and the wrong one. It also destroys your audit trail: every edit appears under your name, which is exactly the wrong outcome if a listing is challenged.

The correct route is an account of the assistant's own. Many MLSs issue a clerical, administrative or assistant subscriber account, sponsored by a participating broker, with entry rights and no member privileges. Availability, cost and eligibility differ from board to board, and some restrict accounts to personnel located in the service area. So the answer to "can my offshore coordinator get MLS access" is genuinely: ask your MLS, in writing, before you hire. We will help you frame the question.

If access is granted

Your coordinator works under their own credentials, sponsored by your brokerage, with the permission set your broker chooses. Every edit is attributable. This is the clean version and it is worth the paperwork.

If access is refused

Split the job. The coordinator prepares the complete input sheet, the photos, the measurements and the disclosures, and a licensed person on your side does the final entry. That still removes about eighty percent of the work from your agent's desk.

Either way

Nobody shares a password, nobody uses a shared mailbox for MLS notifications, and access is revoked by you on the day a person leaves your pod. You hold the admin rights, which is the point.

The software your pod lives in

We match people to your stack rather than asking you to change it. Two practical notes before the list. First, most of these products bill per user, so budget a seat licence for every person you add — it is a real line item and it does not appear on any staffing quote, including ours. Second, the accounts stay in your name with you as the admin, so removing somebody takes you thirty seconds and does not require a conversation with us.

CRM and lead routing

Follow Up Boss, BoldTrail (formerly kvCORE), Lofty (formerly Chime), Sierra Interactive, LionDesk, Wise Agent, HubSpot. Your coordinator works inside your instance under their own named user, with a permission set you choose.

Transaction management

Dotloop, DocuSign, SkySlope, Brokermint and the state or association forms library your brokerage already uses. The coordinator prepares and routes; the signature and the licensed judgement stay with your agent.

Listing and showing

Your MLS input system, ShowingTime or the showing service your board uses, plus the syndication checks on Zillow, Realtor.com and Homes.com after a listing goes active.

Marketing and creative

Canva to your brand kit, Adobe Express, CapCut or Premiere for reel edits, Mailchimp or your CRM's own email tool, Buffer or Later for scheduling, BombBomb for video follow-up.

Dialling and messaging

Mojo, Batch Dialer, CallAction, RingCentral, or the dialler built into your CRM. Compliance settings, call recording notices and do-not-call list checks are configured on your account, by you, before anybody dials.

Files, comms and tracking

Google Workspace or Microsoft 365 under your tenancy, Slack or Teams, and a shared board — Trello, Asana or ClickUp — where the queue is visible to you without asking anybody for a status update.

What does a real estate support team cost?

Dedicated full-time seats start at $960 a month. Where any individual seat lands above that depends on four things: the role, how much real estate experience you insist on, whether you need part-time or a full 40 hours, and whether the shift runs inside or outside Indian business hours. A part-time listing coordinator and a senior transaction coordinator on a US evening roster are not the same purchase, and a page that quotes one number for both is selling you something.

The commercial model is worth stating plainly, because most staffing firms will not. You pay one monthly figure per seat, billed monthly, and it covers the parts of employment you never see: sourcing and screening the candidates, running payroll and India's statutory filings, HR and appraisals, covering a desk when somebody is sick or on leave, laptops and workspace, and finding the replacement when a resignation lands. There is no setup fee and no recruitment fee at the front.

What sits outside it: your CRM and dialler licences, portal lead spend, MLS or association dues if any apply to your own staff, and anything you ask us to buy on your behalf. We invoice those at cost or you buy them directly, and we would rather you buy them directly so the account stays in your name.

Budgeting your first hire

Budget one full-time seat, three months, and roughly six to eight hours of your own time in month one writing down how you actually do things. That last part is the cost people forget. If you have no SOPs, the first month buys you SOPs as much as it buys you output.

Budgeting a pod

Three or more seats changes the maths in your favour twice. Volume pricing applies, and a team lead absorbs the management load that would otherwise land on you. Below three seats you are the team lead, whether or not you planned to be.

The number you are really comparing against

A US administrative assistant, in the BLS category that covers most brokerage coordinators, had a median wage of $47,540 in the May 2025 Occupational Employment and Wage Statistics, published by the Bureau of Labor Statistics in May 2026. Wage is not cost. In the BLS Employer Costs for Employee Compensation release of March 2026, benefits for office and administrative support roles ran at 50.4% on top of wages — the heaviest load of any occupational group in that table. Health premiums are most of it, and India has no equivalent employer mandate.

So the honest comparison is not one salary against another. It is a fully loaded US desk against an offshore seat where the statutory costs already sit inside the quoted figure, because Indian salaries are quoted as cost to company. Add recruitment: SHRM put the average non-executive cost per hire at $5,475 in its 2025 benchmarking reports, published October 2025, and you pay that again every time the desk turns over.

One more thing you should know before you plan a three-year budget. Aon and Deloitte India both project Indian salaries rising 9.1% in 2026, in surveys published February and April 2026 respectively. The gap is real and it is closing at roughly nine percent a year. That is an argument for moving this year rather than next, and it is a more honest one than pretending the advantage is permanent.

When do your leads arrive, and who is awake for them?

Start with the uncomfortable arithmetic, because every offshore staffing page skips it. Indian Standard Time sits at UTC+5:30 all year, with no clock change in either direction. If your office works nine to five and a team in Bengaluru works nine to five, your live overlap with New York is zero hours. Not small. Zero. Chicago, Denver and Los Angeles are the same.

Overlap is never found. It is bought, by a person who gives up their evening or their night. The only fair questions are which person, and what they get for it. Our answer: we staff the shift deliberately, we pay a premium for it, and we tell you which roster we are proposing before you sign rather than after.

Client times shown for US standard time. Your clocks move in March and November; India's never do. Through the US daylight saving months every row above lands one hour later in your local time. We re-base the roster at each changeover. Firms that forget quietly lose an hour of cover twice a year.

Why the 21:30 roster is the one that matters for leads

Portal and website enquiries do not arrive at eleven in the morning. They arrive in the evening, from people browsing on a sofa after dinner, and on weekends. A team whose support staff finish at 5pm local is unstaffed for the exact window that generates the enquiry. That is the hole an offshore ISA roster fills better than a local hire, and it is the single strongest operational argument on this page.

One India shift running 21:30 to 06:30 IST is live from 11am to 8pm Eastern, 10am to 7pm Central, 9am to 6pm Mountain, and 8am to 5pm Pacific. One roster, four time zones, and it holds the East Coast through the evening rush. Add a second staggered desk and you cover from Pacific open to Eastern close without anybody working a graveyard.

Weekend cover is a separate conversation and it costs more, but the honest version is that Saturday morning is where a lot of real estate contact actually happens. Ask for it explicitly. It will not appear by default.

Why India for real estate back office?

The scale argument first, because it is the one that decides whether this is a real option or an experiment. India exported $204.7 billion of software and business services in FY2024-25, according to the Reserve Bank of India in November 2025. Just over half of it went to the United States. The detail worth pausing on is that 90.7% was delivered off-site, from India, without anybody flying anywhere. Remote delivery to American clients is not a pandemic experiment here; it is the default mode of a sector employing around six million people.

Then stability, which is the objection every brokerage owner raises second. Back-office attrition in India is real and you should see the numbers rather than a reassurance. Genpact disclosed 24% for 2025 in its annual report filed February 2026, across a global workforce rather than India alone. Now the comparison nobody publishes: TTEC, a US-headquartered contact centre operator, disclosed 57% in its own 2025 filing, down from 64% the year before. Offshore support turnover is roughly half the American benchmark for equivalent work. It is still turnover, and the section below on mid-transaction cover is how we handle it.

Third, the paperwork side of your business is exactly the work India is strongest at. Document processing, CRM hygiene, deadline tracking, compliance filing, written follow-up: non-voice, detail-heavy, procedural. That is the deep end of the Indian talent pool rather than the shallow end.

For high-volume consumer cold calling, the Philippines has a genuine edge

Accent neutrality with an American consumer audience is where Philippine operators win, and their own industry body attributes about 70% of its North American demand to exactly that. If your ISA plan is thousands of outbound cold calls to homeowners, be honest with yourself about that. Where India is stronger is the written and procedural half of lead work: portal enquiry response, database reactivation by email and text, qualification of inbound leads who already raised a hand, and every transaction task after the appointment is set. We will tell you which side of that line your plan sits on.

The October to November holiday corridor

Indian public holidays barely overlap with American ones — Christmas and Good Friday, and not much else — which mostly works in your favour. The exception is the Dussehra to Diwali stretch, which in 2026 runs 20 October to 8 November and takes a chunk out of a month when your closings do not stop. We put a dated holiday annexe in the contract for your specific delivery city, and we trade cover on those dates against cover on Thanksgiving and Christmas week. Agree it before you sign; do not discover it in October.

Home broadband is the weak link, not power

India ranks around 101st of 149 countries on median fixed broadband speed in Ookla's June 2026 index, at roughly half the global median. Its mobile network is a different story, sitting above the global median. So the mitigation is specific rather than vague: staff work from a managed office with business fibre, and every seat that takes calls carries a 5G failover link. On power, the stereotype is simply out of date. The World Bank's 2022 enterprise survey for India recorded 1.3 outages a month and fewer than 2% of firms naming electricity as their biggest obstacle.

What happens if your coordinator quits three days before a closing

This is the fear, and it deserves a mechanical answer rather than a reassuring one. Nobody cares about a replacement guarantee in the abstract. They care about eleven live files with contingency dates in the next fortnight.

The first thing that protects you is a feature of Indian employment that staffing pages usually mention as a drawback. Notice periods here are long. The statutory floor is around 30 days, and IT and services contracts commonly set more; published legal guides put the practical range at 15 to 90 days, with the longer end applied to senior roles. That is slow when you are hiring and it is a gift when somebody resigns. American at-will employment gives you two weeks and a shrug. You get a month or more of overlap with the person who knows your files.

Nothing lives in one head

Every file sits in your transaction platform with the timeline, the parties and the documents attached. Notes go in the CRM, not in a personal spreadsheet. If a coordinator leaves, the file does not leave with them.

A named backup per desk

Each seat has a second person on the pod who has actually worked that queue, not just read about it. They cover leave and sickness during normal months, which is how they stay current.

Live files are frozen first

On the day a resignation lands, open transactions transfer to the backup and the leaver moves to documentation and handover for the remainder of their notice. We do not run a live file down to somebody's last day.

A replacement inside 30 days, at our cost

We source, screen and place the replacement, and we pay for the overlap period where two people are doing one job. That is what the management fee is for. You are not billed twice.

Days 1–2

You brief us. Roles, tools, market, shift and the compliance boundary your broker sets. Your first shortlist lands within 48 hours of that call.

Week 1

Interviews and selection. Offers go out. Start dates hang on notice periods, so every CV we send carries that candidate's in writing. Sometimes the best person is six weeks out and the call is yours to make.

Weeks 2–3

Access, shadowing and SOPs. Your new coordinator watches your process, writes it down, and works a live queue with everything reviewed before it goes out.

When this is the wrong thing to buy

We turn away enquiries every month, usually for one of these five reasons. If any of them describes you, spend the money elsewhere and come back later.

You close fewer than about fifteen deals a year

There is not enough repeat work to fill a desk, and a half-used seat feels like a bad hire when it is really a bad sizing decision. Buy part-time hours, or buy a per-file transaction coordinator, and revisit at volume.

Your process only exists in your head

A support team amplifies whatever process you have. If there is nothing written down, the first month is you writing it down. That is worth doing, but do it knowing that is what you are buying.

You need somebody licensed

If the gap you are filling requires a licensed agent — showing property, negotiating, advising on price — an unlicensed offshore assistant cannot fill it, no matter how good they are. Hire an agent.

You want somebody in the office on Tuesday

Open houses, sign installs, lockbox runs, dropping documents at title. Some of this job is physical. A remote pod does not do the physical half and no amount of software changes that.

You manage by watching people work

This model needs output-based management: clear queues, agreed turnaround times, a weekly number. If your instinct is to check whether somebody is at their desk, a thirteen-hour gap will make you miserable and the arrangement will fail for reasons that have nothing to do with the team.

A transaction coordinator, in almost every case. At 40 to 90 closings a year the contract-to-close work has hard deadlines attached and the cost of missing one is far higher than the cost of a listing going live a day late. Add a listing coordinator second. The exception is a team spending heavily on portal leads with nobody answering them in the evening, where an ISA on a US evening shift pays for itself faster.

That depends on your MLS, and the answer is usually more restrictive than people expect. MLS logins are issued to a named individual and sharing credentials is a rules violation that can be fined, so the wrong move is handing over your password. The right move is to check whether your MLS offers a sponsored assistant or clerical-user account, which many do, and to have the account issued in the assistant's own name under your brokerage. Some MLSs restrict those accounts to people located in the service area. Confirm it with your MLS before you hire, and if the answer is no, the coordinator prepares listing content and your licensed staff performs the input.

The permitted list is broad and the prohibited list is short but firm. Unlicensed support can handle administrative and clerical work: data entry, document preparation and assembly, deadline tracking, scheduling, marketing production, and passing on factual information already in the listing. What they cannot do is anything that requires a licence — negotiating, advising on price or terms, giving an opinion on a property's value or condition, or holding themselves out as an agent. The detail varies by state and your broker has the final say, so the boundary belongs in writing in your SOP. Treat this page as a starting point, not legal advice.

Every team member signs confidentiality and data protection terms before any access is granted, works from a managed office rather than a home network, and uses your systems rather than local copies. One protection worth knowing about, because almost no staffing page mentions it: under section 72A of India's Information Technology Act, a provider who leaks data it holds under a lawful contract commits a criminal offence, not merely a breach. That sits behind your NDA rather than in place of it.
